It's not difficult to imagine Ichigo as more self-actualized and independent. Just take the denouement at the end of the soul society arc and replace it with troubling revelations. Ichigo has just tard wrangled the gods of the afterlife. He could then turn to a secondary objective to find his mom there and asks if there is a means to locate her. He is informed that since she got eaten by a hollow that she's in Grand Fisher now, not the soul society. Ichigo grapples with how absurd this system is that dying the 'wrong kind of death' can keep you from the afterlife. Then Ichigo can reason that if hollows absorb other hollows then his hollow can take back the souls in Grand Fisher, who his now a much stronger arrancar than in canon. Aizen makes him a top 3 Espada to motivate Ichigo to lean into his hollow side. Change it from saving Orihime to saving Masaki. The ryoka rebellion against soul society becomes Ichigo's rebellion against the reincarnation system itself and what is allowed to happen within it. Ichigo decides not only to stop Aizen but to take over hueco mundo from him, as no one can be eaten by hollows if they can't escape hueco mundo and all it takes is someone powerful to force them all to heel. A more permanent solution to an ongoing problem of monsters attacking his town.
